Agile vs waterfall

Agile and waterfall differ in how they handle change. Agile delivers working software in short cycles and adjusts to feedback after each one. Waterfall completes requirements, design, build and test in order, and changes are expensive once a phase is done. The better choice depends on how stable your requirements are.

What is waterfall

Waterfall plans the full scope up front. Teams write requirements, design the system, build it, test it and release it, each phase after the previous one. It gives predictable documents and milestones. The weakness is feedback: customers see the product late, and mistakes in early assumptions surface at the end.

What is agile

Agile is a way of working that delivers in small increments, usually one to four weeks, and reviews the result with users each time. Scrum and Kanban are common frameworks. The team re-prioritises after every cycle, so the product follows what is learned. The weakness is that scope and total cost stay open unless someone manages them.

How do they compare

Agile Waterfall
Planning Rolling, in cycles Up front, full scope
Change Expected Costly
Customer feedback Every cycle Near the end
Documentation Lighter, as needed Heavy, per phase
Budget certainty Lower Higher
Fits New products, uncertain needs Fixed specs, strict compliance

When does each fit

Use agile when you are still learning what customers need, which covers most product work. Use waterfall, or a phase-gated variant, when the specification is fixed by contract or regulation, such as hardware integration or a government tender. Many teams combine them: a fixed outer plan with agile delivery inside. Our overview of SDLC models covers more variants.

How do AI coding agents change the choice

Agents shorten the time from idea to working code, which makes short cycles even cheaper and feedback sooner. They also make big up-front specifications less attractive, since a prototype can answer questions faster than a document. Review and testing still need senior judgement.

What does it mean for team size

Agile works best with small teams that own a product area and can decide quickly. See how many engineers you need for sizing, and staff augmentation for adding capacity to a team that already has its ritual in place.

What are the common mistakes

Teams often adopt agile ceremonies without the feedback loop: they hold standups and sprints but never show working software to users. Others use waterfall for exploratory work and discover late that the requirements were wrong. A third mistake is treating the choice as all or nothing. If part of your system has fixed regulatory requirements and another part is a changing product, use the approach that fits each part and keep the interfaces clear.

How do you move from waterfall to agile

Start with one team and one product area. Shorten the cycle to two weeks, show working software at the end of every cycle and let the backlog change after each review. Add automated tests early, since short cycles depend on cheap, reliable checks. Expand to other teams once the first one runs smoothly and leaders accept that scope will move while the goals stay fixed.

What this means when you hire through Miyagami

Every engineer is tested by an AI-native tech lead who works with AI every day. Engineers join your sprints, standups and tools, so your way of working stays yours. Engineers join your team full-time from €5,600 a month, with a shortlist within 3 working days and no recruitment fee. We replace at our cost if the fit is wrong, and we don't do part-time. Short answers

Is agile better than waterfall?

For uncertain products yes. For fixed specifications and strict compliance waterfall can fit better.

Can you mix agile and waterfall?

Yes. Many teams use a fixed outer plan with agile delivery inside.

What is a sprint?

A fixed period, usually one to four weeks, in which a team delivers a small increment.

Does agile need daily standups?

Many teams use a short daily check-in, but the framework does not require it.
